Summary
Nine pieces of work in the order that makes each one possible: spend and security first, then AI on information that is ready for it, then the file server, then one view for the board. Every item has an owner, a cost range and a reason.

One view for the board
Why each one, and why now
| # | Initiative | Owner | Cost | The reason |
|---|---|---|---|---|
| 1 | License and SaaS review Q1 | Grace Liu | Retainer | Microsoft renews on January 1, and seats can only be reduced at renewal. The review, approved on October 20, found $34,000 a year across 27 subscriptions. |
| 2 | Security baseline Q1 | IT provider | $4K–6K | The cyber insurer renews on February 1 and now asks for MFA on every account. In September, 29% of accounts had none and four admin accounts were shared. |
| 3 | Renewal calendar Q1 | Floor 16 | Retainer | Three tools renewed themselves last year after their notice dates had passed. |
| 4 | AI boundary check and labels Q2 | Floor 16 | $8K–12K | 25 Copilot seats were bought before anyone checked what Copilot could see. Finance and HR folders are open to all staff today. |
| 5 | Finance AI pilot Q2 | Ben Ortiz | $6K–9K | Month-end commentary and reconciliations take about 30 hours a month. Measure the hours saved before buying another seat. |
| 6 | Project site standard Q3 | Kofi Mensah | $10K–15K | The Move needs a place to move into, and every new project should start in it. |
| 7 | The Move Q3 | Hannah Lee | $25K–40K | The server's warranty ends June 30. A replacement is quoted at $28K, and two-thirds of what is on it has not been opened in three years. Final price [quoted after the Scan]. |
| 8 | Board dashboard Q4 | Grace Liu | $18K–28K | The quarterly board pack takes five working days and pulls from three systems that disagree. |
| 9 | FY2028 plan and budget Q4 | Ravi Menon | Retainer | The budget cycle starts in August. Next year's plan arrives with costs and reasons, like this one. |
Cost by quarter, and what comes back
Each quarter's cost is approved at the leadership meeting before it starts, so the ranges narrow as the year goes. The license savings are this fiscal year only; from next year they run at about $34,000 a year.
In this order, for a reason
Labels before AI. The pilot waits for the boundary check, so Copilot never finds the HR folder. The standard before the Move. Files move once, into the structure they will keep. The Move before the dashboard. The board view links to project documents, so they need a home first.
Not this year, and why
| Not doing | Why |
|---|---|
| Copilot for everyone | Not until the Finance pilot shows the hours it saves and the labels are in place. |
| Replace the accounting system | It works, and the board dashboard reads from it. Worth revisiting past 120 people. |
| A new intranet product | SharePoint is already paid for. The Move gives it a structure first. |
| Replace Expensify | It needs a build, so it is a decision for the FY2028 plan, with a cost and a reason. |
The roadmap is reviewed at the leadership meeting every month and re-planned at the end of each quarter. Anything added comes with an owner, a cost range and a reason, or it waits for the next plan.
